The Weak Signal

We’re surrounded by signals all the time, from radio, TV, mobiles and, nowadays, wi-fi. It’s getting to the point where there’s so much noise that we only hear the louder, specifically-targeted messages. The weaker signals just get lost, unless we move to a better spot so as to hear more clearly.

This analogy applies to many relationships, whether it is in the family through parenting, or in organisations through leadership, or in politics (Gupta). When there is power, or a hierarchy, at play, the situation often becomes one-sided. The one who is in power talks and expects the others to listen – a case of “Do as I tell you.”

In an organisation, the leadership has the strongest signal. They have direct access to wi-fi and call centres, while the people who ‘push the buttons and use the tools’ can only use the much weaker signals. The wi-fi is made up of policies, procedures, papers and all sorts of instructions. It’s all top down, one-way communication and often complicated by conflicting and inconsistent signals such as “Safety First and Zero Harm, but meet the Production, Costs, Quality and other Targets first”.

The Suggestion box, BBS observations, H&S Rep reports and other tools and techniques used to connect with the people who ‘push the buttons and use the tools’, are the equivalent of the call centre. You hear clearly: “Your call is important to us, and will be attended to shortly … For quality purposes the call will be recorded … We are currently experiencing high call volumes … Please hold … ”. In the end, the call is logged but seldom leads to ACTION.

The weak signals are always there, if we care to listen carefully. Everytime there’s an enquiry or investigation into a serious incident or injury, we hear these weak signals clearly. They often start with “We” followed by “told; observed; reported; requested; asked; complained; warned you” and similar action words. Often the organisation’s culture weakens the signals further by virtue of the fear of speaking up or taking a stand, all kinds of threats, blaming and shaming, a lack of action and priority or being taken seriously.
These weak signals require little effort to pick up on at the time but, if lost in the noise, can lead to serious consequences.

Take a careful look at the different signals inside the organisation. The Critical Success Factors for a better reception are:

  • Create a climate which rewards weak signals, even if they turn out to be false signals.
  • Make it personal with a name / photo.
  • Provide prompt, direct feedback.
  • Show that the weak signals are being taken seriously and are making a difference.
  • Give the people who ‘push the buttons and use the tools’ a REAL VOICE – a voice which will be heard and taken seriously – a direct line to the CEO’s or MD’s. The climate will change dramatically. All employees, without exception, own a mobile device, often even a smart phone and are using free apps like WhatsApp. So what’s stopping YOU?

A SAFETY CHAKALAKA

To chase away the winter blues

Need to revive safety thinking, whilst chasing away the winter blues?
Try this [1].

How the Safety Chakalaka idea works

Ideally, “earning” the ingredients for your chakalaka shouldn’t take longer than one month, so pick a simple recipe that ties in with your site / theme.

The week before you “launch” your safety Chakalaka, share the list of ingredients with everyone so they can start thinking about this.

Then, every Tuesday and Thursday (or any other days that work for you), pick one ingredient at random.

For example, if you pick carrots on Tuesday, then participants have until Thursday to come up with 20 safety tips relating to that ingredient. Once you have 20 tips, carrots have been “earned” and you can add them to your stew. On Thursday, you pick another ingredient to be earned by the next Tuesday, and so on.

When you have all the ingredients, cook up a delicious chakalaka to accompany your pap and meat so that everyone is able to enjoy a nice hot bowl of safety chakalaka stew!

Example of chakalaka ingredients for a construction site:

Cabbage : lifting techniques
Onions : slips, trips, falls
Carrots : scaffolding
Red/green peppers : ladders
Baked beans : permit to work
Tomato purée : lock out & isolation
Garlic : PPE (personal protective equipment)
Chillies : working at heights

These can be adapted to your site or a theme of your choice, such as Road Safety, Office Safety, Working in Enclosed Spaces, Excavations.

The possible variations on the Safety Chakalaka are limited only by your imagination!

In this series, I share with you my thoughts on Why Safety Is An Issue For Most Companies and the Things We Must Address If We Want To Improve Our Safety Performance. It’s time to tackle the  safety dilemma / paradox  of our times with a  disruptive approach to safety.

(Safety Paradox and Disruptive Safety)

How do you review your Safety Plan?

Let me give you some essential background before I suggest the actions.

It started when I realised that, for most of our plans, it is a case of insanity i.e. doing the same thing over and over again and expecting a different result[2].

Expectations have changed drastically, both for employers and employees. Employers expect more skills and competencies and at the same time more engagement and contribution from employees. Employees want more freedom in how they fulfil those expectations. It’s time to “acknowledge that the old method of productivity, of being a good employee by obediently doing what you are told, is obsolete. Our job is to figure out what’s next and to bring the ideas and resources to the table to make it happen.”[3]

In addition, people have a much shorter attention span in these times of hashtags, selfies, iPhones and iPads. We have distorted the priority scale with the habit of responding immediately to the ring / tweet / vibration of the hand-held device. We have developed an attitude of “I want it and I want it now!” and people’s behaviour has changed accordingly. People are tired of posters, pamphlets and papers. The old systems of toolbox talks, presentations and preaching procedures no longer work that well. There is a new generation of employees who demand “einspruchsrecht”[4] and full engagement.

The Safety Dilemma.

In this age of disruptive change, we have to do things better, faster, cheaper and safer or risk going out of business. We have to have people on board who think and create safety improvements. We have to let them experiment – try it, fix it and make it work. We have to make information-enabling technology available so as to free them up to do what they do best, like thinking, creating, etc. The technology must engender independence not dependence, dependence being when you get what I call the “auto pilot syndrome” = pilots who can no longer fly themselves out of an emergency.

At the same time, we want people to manage the risks and to not take chances. We want people to look-to-see and listen-to-hear. So, we have to enforce our cardinal or lifesaving rules and, in the process, pile on a myriad of procedures, instructions and standards. For example, to avoid traffic accidents, keep to the left, drive a road worthy vehicle, be a competent, licensed driver and obey the road signs are non-negotiable!

Ultimately, for most, safety becomes a compliance issue: measure injury rates, deviations from procedures, near ‘misses’, non-compliant behaviour, etc. When the fear-based compliance manifests, we are unhappy. We want people to do the right thing because it is the safe thing to do, not because they’re going to be caught and / or fined.

We want to keep it safe and simple but we still need to be in control. It is a tough balance to strike.

Control contains a peculiar paradox.
The more you impose control, the less control you have,
because it removes accountability from someone who should own the responsibility in the first place
.”[5]

The Safety Plan.

In most organizations, there is a fear of failure and thus things take too long, changes are analysed to death, projects are too intimidating and the approval levels are far too high up the hierarchy. The end result is that people get ‘busy’ with activities like meetings, investigations, proposals, etc. which do not actually produce an outcome. At the end of the day, the “big change” project on the safety plan just gets stuck – the ‘elephant’ cannot move, despite the best efforts of the ‘rider’. The ‘path’ becomes muddied.[6]

To get around this, we need to shrink the changes into smaller, bite sizes and rally the herd to drive safety forward. If we can invent, launch and complete projects in days, instead of weeks or months, its way more likely that these projects will be more relevant at the plant / team level.

If you want your employees to get enthusiastic about safety, give them something ‘they can take home’ and be proud of = something they accomplished. One hundred small projects, completed at this level, are worth much more than one big project battling to get traction.

ACTION

  • Instead of a grand revision of your safety improvement plan, go for a  Just Do Something SAFE™[7]  safety culture. Get your teams / plants to create their own safety projects. Carry out campaigns themed on “any cause, anytime, anywhere” that are safety-related, within their means and can be completed within days.
    I am not going to give you a template or a hundred examples, as that defeats the object of you owning this disruptive safety approach. I will, however, share with you a few trigger ideas: paint the workshop floor, erect a handrail, review and renew safety signs, clean out the store room, spring clean ‘my own work space’ week.
    Your challenge is to rally the herd using suitable encouragement and recognition.
  • If the above approach is too disruptive for you, then review your safety plan, but do not use the “Moses Approach”.[8]
    Consult your key stakeholders in safety, including SHE Reps, at their place of work – a kind of “Road Hear” (not “Show”) or “lekgotla”. Get them to tell you about their safety expectations, key safety issues, any quick hits and what they want to see happen. These sessions should be facilitated by a skilled, independent person and the outcome should be communicated back to all stakeholders, within a week or two.

In this series, I share with you my thoughts on Why Safety is an Issue for Most Companies, or, putting it differently, Things we Must Address if we Want to Improve our Safety Performance. This month we look at the role of the leader vs that of the individual, with a focus on the leader’s responsibilities.

Leaders’ Roles and Responsibilities

     

It is a myth that leaders have to motivate their employees to work safely. No one can motivate someone else, because motivation is an inside job. At best leaders can inspire their followers to take safety seriously, not only at work or at home, but all the time and everywhere.

So how does a leader inspire?

By creating an environment which enables and empowers people to work safely. By providing the resources for safety – things like making time for and spending money on safety, as well as suitable safety systems and equipment.

The leaders have to become VIP’sVisible Involved Pro-active. They have to look to see, both the dangers and the opportunities. They have to listen to hear what those people ‘who push the buttons and use the tools’ are trying to tell them. The leader has to be a safety role model. People have to see that the leader takes safety seriously. The leadership behaviour in terms of safety sets the tone for the safety culture in an organization.

I have coined a new word, Peopology, to describe the art and science of moving PEOPLE into taking ACTION. Peopology is an art because it deals with the human side of life skills, often involving the so-called soft skills and emotional aspects of moving people into taking ACTION. Peopology is also a science because it is about the tools and techniques, systems and procedures, etc. which help move people into doing things – into taking ACTION

Taking ACTION, in the peopology sense, does not mean an endless round of activities (meetings and so many other often fruitless corporate activities) that don’t produce results. PEOPOLOGY is about ACTION that gets RESULTS. Period!

The leader has to influence his or her followers to become active (safety) employees, because safety is not only a work issue. In fact, many more people are killed outside the workplace, especially on the roads. All have to become involved in safety and take an active part in making safety happen, rather than sitting on the side-lines and letting safety ‘happen to us’. Leaders have to convince their followers that they should not assume or expect that the company, government or someone else will do something to ensure their safety.

Therefore, although leaders have a key role to play, it is up to each individual to become an ACTIVE SAFETY EMPLOYEE.

The main learning for us is that without the people you have lost the SHE battle. Behaviour Based Safety is not 100% initiatives but one global focus on the people.
